High ping issue

We are getting a new door security system installed and we are having very high ping issues to the new controllers. They have there own VLAN with just both controllers and the server (they will be adding more controllers over the next few weeks). The server pings perfect 1ms and the controllers start pinging at 4ms and it fluctuates all the way up to 500ms and will sometimes drop all together. I can ping other devices connected to the same switch with perfect 1ms steady ping. I showed the installer this and we disconnected a phone connected to switch and gave the controller the same IP and port as the phone and still very high ping with drops.

Of course they say it’s never happened anywhere else and it must be a network issue. The kicker is the old door system had the same problem and we fixed it by changing the port to forced 10Mbps on the controller and switch then moving it to a separate VLAN. Even with those changes the ping was 14ms at the lowest. The installer says the new controllers don’t have this issue and they’ve installed hundreds of them.

On my way home I thought of a new test with just connecting the controller directly to a laptop via crossover and try pinging it. If the ping is high then I can say it’s definitely not network related. If the ping is good directly connected I’m not sure that really proves anything. This is how we proved the old controller was the problem and not the network. Even with crossover cable to a laptop you would see 50ms ping.

Has anyone seen something like this? I just know the vendor will be pointing to the network tomorrow morning.
